Work backwards from ACV, map the buying committee, and parallel-path security and procurement before the pilot starts.
Work backwards from the number
If you need a six-figure ACV, willingness to try is the wrong first question. Ask: if we prove this, do they buy at that price? A successful pilot against the wrong commercial target is still a failed deal.
Multi-thread early
Single-threading a champion is how strong pilots die when someone changes jobs. Score the committee in writing — positive, negative, neutral — and treat case-study shoppers differently from early adopters.
