Climate pilots

How climate tech, MRV, and carbon-markets teams convert paid pilots on a named asset or site into production POs and MSAs.

Climate pilots editorial hero card.
Measure abatement or efficiency against a dated mandate, then ask for the PO or MSA.

Find: a demo for the grant won't convert on its own

Utilities, EPCs, asset owners, carbon-market buyers, and MRV platforms will hand you a sustainability-lab slot, a grant-backed demo, and a "let's explore decarbonization" thread without much thought. None of that makes a pilot. A convertible pilot has a named asset, site, or vintage cohort, a compelling event, written criteria finance and ops can underwrite, and a path to a PO or MSA if the proof lands.

Keep unpaid science projects, university or NGO studies, and demos built for a grant application separate from customer pilots. Grant demos can build evidence later, and they seldom close deals this quarter. If one SOW mixes unpaid co-dev with a paid commercial path, name which clock you are on.

Hunt for compelling events: a project-finance close, an offtake negotiation, an IRA / tax-credit filing window, a compliance or reporting deadline (SEC climate, CSRD, state mandates), a board or LP decarbonization target with a dated vintage, or a verifier or registry submission date.

Map these buyers early: utilities, EPCs, asset owners and project sponsors, corporate offtakers, carbon-market desks, and MRV or registry counterparts. A sustainability champion alone won't get you to a PO.

Qualify: the climate champion won't sign, so parallel-path verification

Climate buyers expect methodology work to start up front. In the first week of serious interest, start the data room, SOC2 / vendor risk, and often third-party verification and methodology (Verra, Gold Standard, GHG Protocol, or a buyer-specified protocol). Run them before or in parallel with the site proof so you aren't starting after the sustainability team has said it likes the dashboard.

Write down the committee. The sustainability or climate champion is not the economic buyer. The check-writer is often the CFO, project finance, procurement, or an offtake committee. Champion enthusiasm without finance and verifier clearance dies after the demo.

Work backwards from your target ACV and the MSA / PO process. If production requires offtake terms, tax-credit / IRA documentation, or a registry listing, start those while the pilot runs instead of after the grant demo tour.

Setup: criteria finance and ops can underwrite

Write criteria a CFO or project-finance lead and an ops owner can both sign, and instrument them inside the pilot window on a bounded scope (one site, one plant, one vintage, one Scope class): tCO2e avoided or removed with a named method, the measurement uncertainty band, $/tCO2e, MRV uptime, reporting-cycle SLA, and additionality / leakage flags.

"Sustainability loved the dashboard" and "the model looked good in the lab" won't pass as success criteria. Price the pilot when you can, and put the phase-two commercial terms (sites, assets, ACV intent, MSA / PO / offtake path) in writing so the pilot can't turn into a permanent unpaid science project.

Run: one site or asset, midpoint with finance, parallel close work

Land a quick win in weeks 1–2 that finance and ops can see without living in the UI. A one-page memo with one underwritable metric (tCO2e with method, or the MRV SLA) beats another product tour.

Hold a formal midpoint against the written scorecard with finance in the room. Adjust only against the criteria, and don't expand to a second site, Scope class, or vintage without saying so.

Keep the data room, methodology / protocol, third-party verifier, SOC2 / vendor risk, MRV data access, and offtake / project-finance / procurement moving each week. Climate pilots miss the IRA filing, offtake close, or reporting deadline when the team finds methodology or verifier stalls in the final week.

Close: cut assets, sites, or scopes and keep the method

Restate the criteria, the evidence, and the commercial path from the agreement, then ask for the PO or MSA schedule. "Sustainability loved the demo" without a signature is a stall.

If budget or risk appetite wobbles, cut to one plant, one site, one vintage, or one Scope class (for example Scope 1 only, instead of a blurred Scope 1+3). Keep the method intact, and don't teach procurement that a successful climate pilot earns a list-price haircut.

Name the climate stall mode before you improvise.

StallRestart
Methodology / verifier blockedDaily owner; EB sees the blocker on the filing / offtake date
Champion onlyMulti-thread CFO / project finance + procurement this week with underwritable $/t
Data-room / SOC2 holdFreeze scope; clear vendor risk before expanding assets
Scope sprawl (Scope 1+3, multi-site)Freeze to one site / one Scope / one vintage; re-score
Loved demo, no project-finance pathROI + reduce assets/sites, not list price
Procurement / offtake takeoverLoop champion; tie delay to compelling event

Expand: land one asset or site, then expand without pilot $/t

Treat the pilot scope (one site, one plant, one vintage) as a proof sample. Expand from the phase-two price and the MSA / PO / offtake terms in the agreement.

Add sites, assets, or vintages after production is live. A published win (with permission) helps you sell the next offtaker or portfolio owner. If you keep "pilot $/t" or pilot-site pricing going across a portfolio, each expansion starts at a discount.

FAQ

Is a grant-backed demo a convertible climate pilot?
Usually no. Grant demos and unpaid science projects can create evidence later, but a convertible pilot needs a named asset or site, underwritable criteria, and a path to a PO or MSA on a commercial clock.
When should methodology and third-party verification start?
In the first week of serious interest, often before or in parallel with the site proof. Climate pilots miss IRA, offtake, or reporting deadlines when teams wait until the sustainability lead "liked the dashboard."
Should we discount after a strong climate pilot?
No. Cut assets, sites, vintages, or the Scope class while holding unit economics and the method. A discount puts each later expansion on the pilot $/t.
